Project methodology
ReadSoft follows a well-defined project methodology and structure that has been succesfully used in many implementation projects worldwide. The methodology is closely aligned with the Project Management Institute (PMI) project management framework to ensure best practice, and is tailored to meet customer needs and unique business requirements.
Fundamental to the ReadSoft methodology are the five stages of successful project management processes: Initiation, Planning, Execution, Monitoring and Control & Closing.
Initiation
Upon inception of a project, our pre-study examines the possibility of using a solution from ReadSoft and helps to define the initial scope. This is achieved through analysis and understanding the customer's business needs and requirements.
A properly defined and agreed upon scope of work drives all subsequent phases of the project and is the cornerstone of maintaining a cohesive vision of the project outcomes among all stakeholders.
With a preliminary scope definition, the customer initiates the approval and funding and, at such time, the project is created and a project manager is assigned.
Planning
ReadSoft's approach begins with a workshop to help identify, define and refine the project scope and the final design of the Solution Description (SD). The SD document will define the project scope, organisation, schedule, milestones, resources, roles and responsibilities, communication plan, and overall project approach.
The planning process develops the project management plan and helps to ensure communication and alignment of responsibilities throughout the project.
Regular scheduled project review meetings are held to track and monitor the progress of activities against the plan.
As new project information is discovered, additional dependancies, requirements, risks, opportunities, assumptions and constraints are idenified and resolved through formal change management processes.
Execution
With the SD approved by the customer and the project integration team, ReadSoft and the customer together complete the work defined in the project management plan to accomplish the project's requirements.
At this stage ReadSoft will install, configure and test the system at the customer site and provide customer training and support during acceptance testing.
ReadSoft will also provide production start-up assistance to ensure user acceptance and ease of transition in the first few weeks of go live.
Information on deliverables and what work has been accomplished is collected and included in the performance reporting process.
Monitoring and Control
Regular review and status meetings are scheduled with customers to monitor and measure progress and to identify variances from the project management plan so that corrective action can be taken when necessary to meet project objectives.
Change to project schedule, scope and requirements is inevitable during the project life cycle. Effective management of these changes ensures minimal cost/schedule impact and maintains a cohesive baseline of customer expectations.
The process for effective change management relies upon an effective communication plan, in conjunction with key stakeholder support and sponsorship of the proposed change.
ReadSoft promotes the establishment of a Change Control Committee within the customer organization to be the driving force behind system and business process changes.
Closing
ReadSoft is involved in the closing of the project to finalize all activities and ensure resolution of any open items. A project approval document is created to formalize the acceptance of the project, services and result and to bring the project to an orderly end.
Formal handover to Support is initiated and all project documents are collected and submitted to the customer and the Support team.
The success of every project, and the establishment of best practice in project management and delivery requires continuous improvement through reflecting on the project's history and analyzing its positives and areas of improvement.
ReadSoft conducts a project post mortem with the project team, through various means such as questionnaires and review meetings, to gather the required feedback for future improvement.
